How to Know If Your Water Pump Is Bad (and Why the Bucket Might Be the Real Problem)

I manage parts and service ordering for a mid-sized construction company—roughly $800,000 a year in parts and repairs across the fleet. When I took over purchasing in 2020, the first thing I learned is that the part being blamed is often not the part that’s broken.

Last summer, one of our site managers sent me a photo of a small puddle of coolant under the engine of a Sumitomo excavator. The text said, “Water pump. Need a new one.”

I understand the instinct. A coolant leak, an overheating gauge, a whining noise from the front of the engine—everyone’s mind jumps to the water pump. And sometimes the water pump is bad. But the deeper question is why it went bad. If you ignore the why, you’ll likely be ordering the same part again next year.

The Surface Problem: How to Know if a Water Pump Is Bad

Let’s get the straightforward part out of the way. These are the signs that actually point to a water pump:

  • Coolant leaking near the front of the engine. A small drip or stain around the weep hole is the classic clue.
  • Overheating that starts after the machine has been running for a while. The water pump can’t circulate coolant fast enough when the engine is under load.
  • A whining or grinding noise from the pump area. The bearing is likely going.
  • Visible coolant spray on the radiator or the underside of the hood. That usually means the shaft seal is failing.

So if you’re wondering how to know if a water pump is bad, start with those four signs. But here’s the thing: the signs only tell you if the pump is failing. They don’t tell you why.

The Deeper Problem: The Pump Is Usually the Victim

In our 2024 season, we had a machine with all the classic water pump symptoms. The operator was convinced the pump was bad. I almost ordered one from a local supplier. The price was fine, the part was in stock, and I was one click away from approving it.

Then I asked a question that annoyed the site manager: “How does the bucket look?”

He sent a photo. The cutting edge was round. The teeth were worn down to stubs. Every pass through the ground took longer, which meant the engine was working harder, which meant more heat. The radiator fins in front of the cooling pack were also packed with dry mud. The water pump wasn’t the root cause. It was the first thing to surrender.

The surprise wasn’t the pump. It was how much the cooling system had been neglected. The operator’s manual in that machine called for a coolant service at 2,000 hours. We were at 3,100. That’s the pattern I see more often than I’d like.

So, no, I didn’t order the pump. We cleaned the radiator, serviced the cooling system, and rebuilt the bucket edge. The overheating disappeared. The pump wasn’t replaced until the following season, and even then it was a planned job, not an emergency.

The Sumitomo Name Trap

This is where the “Sumitomo” part gets confusing. The name is on an enormous range of businesses. If you search Sumitomo Mitsui Construction, you’ll find a construction company that builds buildings. If you search Sumitomo Metal Mining Co, you’ll find a mining and smelting company. And if you search for “Sumitomo” without the right qualifiers, the results get messy—you might even land on a nail drill page, because the Sumitomo group name appears across construction, mining, electric products, and more.

None of those names automatically point to construction machinery replacement parts. You need the construction machinery division or a distributor that carries genuine Sumitomo parts and can look up your serial number. Otherwise, you’re guessing.

I mention it because I’ve had vendors ask me for a “Sumitomo water pump” and then send one for the wrong engine. The brand matters, yes. But the machine model, engine model, and serial number matter even more.

The Cost of Treating the Symptom

Here’s what happens when you replace a water pump without fixing the cause:

  • The new pump runs through the same contaminated coolant.
  • The radiator stays half blocked, so engine temperatures stay high.
  • The worn bucket keeps forcing the engine to work harder, so the cooling system never gets a break.
  • Twelve to eighteen months later, the new pump fails too.

The dollar cost of the pump is annoying. It’s not the real cost. The real cost is the second service call, the lost production, and the site manager who now thinks the brand is unreliable. It isn’t the brand. It’s the diagnosis.

This is also where I learned to ask a different question. Instead of “what’s the price?” I now ask “what’s NOT included?” A vendor who lists freight, return handling, and warranty policy upfront—even if the total looks a little higher—usually costs less in the end. The vendor who quotes cheap and then adds fees is the one I stop trusting.

How I’d Actually Diagnose It Next Time

If I get a call about a bad water pump tomorrow, here’s what I’d check before ordering anything:

1. Coolant condition and level

If the coolant looks brown or oily, flush the system first. Old coolant can destroy a new pump’s seal in months.

2. Radiator fins

Clean the fins with compressed air or a gentle water rinse. Do it from the front and the back. A blocked radiator makes the pump look bad.

3. Fan belt and pulley

A loose belt can mimic pump noise. A seized pulley can make a grinding sound that travels right to the pump bearing.

4. Bucket condition

Check the cutting edge and teeth. If the bucket isn’t cutting cleanly, the excavator will run hotter. Fix the bucket edge, and you reduce the load on the machine every single cycle.

5. The pump itself

Only now do I focus on the pump. Look for weep-hole leakage, shaft play, and noise.

That order sounds backward to a lot of people. They want to know if the water pump is bad first. But here’s the real answer: the pump is the part you replace last, not first.

I should add that this isn’t a replacement for a mechanic’s diagnosis. A thermal imaging camera and a coolant pressure tester will tell you more than any photo. But starting with the quick, cheap checks saves time and money.

The Short Version

Can a water pump be genuinely bad? Yes. I’ve seen it. On an excavator with 7,000 hours, the pump was leaking, loose, and noisy. We replaced it, replaced the thermostat, and flushed the system. That was the right move.

But I’ve also seen two water pumps replaced in one year on the same machine because nobody looked at the radiator or the bucket. The parts weren’t the problem. The system was.

So before you order another Sumitomo water pump, ask yourself three questions: Is the coolant clean? Is the radiator clear? Is the bucket still efficient? If any of those is no, fix that first. The pump may last a lot longer.
